What I'd Do First With $0 for Email Marketing

If you have $0 for email marketing, start with your abandoned cart flow. Not a welcome series. Not a newsletter. Abandoned cart. That single flow recovers money that's already sitting on the table, and it costs nothing to build if you're on Klaviyo's free tier or Shopify Email.

I've run email marketing on a small ecommerce budget more than once. When I took a DTC brand from $100K to $3M+, we didn't have a media budget in the early months. Email was the only channel that scaled without cash. Here's the order I'd do it in again, today, with zero dollars.

Step 1: Abandoned Cart Before Anything Else

Most platforms let you build this for free. Three emails, spaced out, no design skills required.

Benchmark to aim for: a 3-10% recovery rate on abandoned carts is normal. On a store doing $30K a month with a 70% cart abandonment rate, that's real revenue you're currently leaving unclaimed. I've seen this flow alone add 3-5% to monthly revenue with zero ad spend.

Step 2: Welcome Series, Built From What You Already Have

Once cart recovery is live, build a 3-email welcome series for new subscribers. You don't need copywriting talent for this. You need clarity.

Pull the copy from your product pages. Pull photos from your product shots. This costs nothing but time.

Step 3: Collect Emails Before You Need Them

Email marketing on a small ecommerce budget depends entirely on list size. If you have 200 subscribers, none of this matters much. Get a free popup tool, offer 10% off, and put it everywhere.

On the infrastructure project I marketed, a $2.2B build with a $10M budget, we still ran the same logic at a different scale. Capture the audience first. Nurture second. Sell third. The order doesn't change just because the numbers get bigger or smaller.

The Most Common Mistake

People start with a newsletter. They want to "build a relationship" before they ask for the sale. With $0 and a small list, you don't have the luxury of patience. Newsletters are a nice-to-have once you have cash flow. Abandoned cart and welcome flows are revenue infrastructure. Build the infrastructure first.

I've watched founders spend three weeks designing a beautiful monthly newsletter template while $2,000 sits unrecovered in abandoned carts. Fix the leak before you decorate the house.

Step 4: Segment by One Thing Only

You don't need 12 segments. You need one: buyers versus non-buyers. Send buyers a follow-up flow asking for reviews and offering a replenishment reminder if it's a consumable. Send non-buyers more welcome-style content and occasional discounts.

This alone will outperform a generic blast to your whole list. A blast to everyone gets maybe a 15-20% open rate and a 1-2% click rate if you're lucky. Segmented sends to buyers routinely double that click rate because the message actually matches where the person is.

With $0, build in this order: abandoned cart flow, welcome series, list growth, then a single buyer/non-buyer segment. Each step feeds the next. You don't need a budget for email marketing on a small ecommerce budget. You need the right sequence and the discipline to build the boring, high-leverage flows before the fun stuff.

Do that first. Everything else, the newsletter, the segments, the SMS, comes after the money starts moving.
